Kroger plans to self-fund a $5 billion investment in customer value by 2029, the centerpiece of a three-year turnaround plan CEO Greg Foran laid out at the company's Investor Day on Tuesday.
The nation's largest supermarket operator is working to move past the fallout from its failed merger with Albertsons. Foran framed the plan around three priorities: serve customers better, drive profitable digital growth and modernize operations.
"Every single one of these actions has the same goal: take cost and complexity out, put the savings back into customer value and execution, and expand margins over time," Foran said. "We have what we need. Now we execute."
Where Does the $5 Billion Come From?
CFO David Kennerley said Kroger will fund the value investment through cost-cutting and by reducing its reliance on promotions.
"[W]e will steadily reduce reliance on the lower return and overly complex promotions and replace them with more relevant value that delivers better results," Kennerley said. "That discipline is what lets us improve the value customers see while protecting and growing the long-term earnings power of the business."
Kennerley said Kroger will protect its margins as it invests. "We remain confident in our plans to balance these investments while growing our margins over time."
The company plans to modulate how quickly it channels cost savings and productivity gains into lower prices, depending on how expense cuts unfold. "The pace is in our control, and we're committed to managing it in a disciplined way."
What Growth Target Has Kroger Set?
Kroger aims to lift comparable-store sales growth to about 3% by 2029, excluding fuel and pharmacy, after watching comps weaken over recent quarters. Mary Ellen Adcock, chief merchant and marketing officer, said the company will hit the target by sharpening the customer experience, prioritizing value and expanding e-commerce.
The customer-experience work centers on clearer value messaging, lower everyday prices and simpler promotions. Kroger also plans to improve merchandising and expand private labels, areas where Adcock said the grocer "has a right to win."
Chief E-Commerce Officer Nate Faust said digital operations could eventually represent 30% of Kroger's business. To drive that growth, Kroger plans to offer a better fresh selection, increase delivery speeds and use AI to deepen relationships with online customers.
How Far Can Private Label Go?
Kroger is on pace to raise private label penetration to 40% in the coming years, up from 35% today, Adcock said.
The premium Private Selection line is expanding fastest. Kroger projects it will grow at a 15% annual clip through 2029. The value-focused Smart Way line will gain 1,000 new items over the next few years to connect with budget-focused shoppers. Kroger also plans to nurture the Simple Truth natural and organic brand by investing in popular items like protein products.
What Is the E-Commerce Profit Goal?
Kroger targets $500 million in incremental e-commerce EBITDA by 2029, excluding media.
Kennerley said a cornerstone of the plan is increasing order density across the network and using technology to fulfill orders more efficiently. Kroger will continue to prioritize store-based fulfillment. New stores will include dedicated space — e-commerce backrooms — for workers handling pickup and delivery orders, Adcock said. The newly announced "Fresh" store formats also include that space.
Why Does Direct Sourcing Matter?
Kroger directly sources less than 1% of the products it carries today. By 2029 it aims to raise that share to 10% — a tenfold increase — and Kennerley said the company has made "good progress" toward the goal.
Direct sourcing gives Kroger "more control over the economics and a clearer view of what we are paying for," Kennerley said. The retailer has launched hubs in South America and Asia with spokes in key sourcing locations, steps toward a fully-owned import distribution model.
The Peru grape program shows the approach in practice. Kroger has secured approximately 40% of its imported grape supply from large Peruvian growers, with support from service partners.
"Previously, we would have paid margin to a third party to sit between us and the grower. And by doing this ourselves, we use Kroger's scale to get closer to the grower, which lowers costs, strengthens access to supply and gives us a more direct line to innovation," Kennerley said.
For suppliers and retail media partners, the plan signals where Kroger expects the savings to flow: everyday prices, private label shelf space and digital fulfillment capacity rather than promotional intensity. Whether a 10% direct-sourcing share arrives on schedule will test how much of the $5 billion the company can fund without margin pressure.
